Most AI projects fail the same way. A consultant arrives with a deck. The deck promises transformation. Months later, there is a pilot. The pilot quietly dies. The deck is filed. The bill is paid. Nothing ships.

This book is the other way.

Chadi Abi Fadel was told he would never walk again. Three months in a coma. A spinal injury, a wheelchair prognosis, and a future already decided for him. Four years later, he ran a ten-kilometer race in Beirut. He did not just recover. He reverse-engineered the recovery into a method. The same method, applied to a different domain, is what he now uses to ship AI systems that run on Monday morning, in front of real customers, doing real work. Not slide decks. Not pilots that quietly die after the demo. Working software, operating, compounding.

Trained in engineering at AUB, a master's at UNSW Sydney, programs at MIT in artificial intelligence and INSEAD in innovation, Chadi was the youngest person in most rooms through his early twenties, and built one of the first production AI agents in the world while the field was still being named. He runs peaklight.ai as the single accountable operator on every engagement, with AI agents doing the volume and a human staying answerable for every layer.

Not Incremental is the methodology behind that work, set down in four parts. Part I is the origin story. Part II is the history. Part III is the lifecycle: Context Load, Audit, Plan, Build, Deploy, Verify and Close. Part IV is who you have to be while running the lifecycle. An executive appendix closes with two concrete moves for the corner office, both of which you can run this week.

If you have ever paid for an AI strategy and watched it dissolve into a stalled pilot, this book is the manual you wish you had been handed first. Read it in order, or skip to the part that matches what you came here for. The book tells you which.
